The NPC Ledger
A downloadable game
Your players walk up to a blacksmith you mentioned once, three sessions ago, and ask her name.
You say "uh… Bob."
Bob is now permanent. Bob has no personality. Every scene with Bob is you doing improv with a wall.
The NPC Ledger fixes that with four rolls and about fifteen seconds. No prep, no stat blocks, no accents.
The four beats
Every NPC your players actually remember has exactly four things, and this book is those four tables:
- WANT — what they want in the next ten minutes. Not a life goal. It gives them something to do while the party talks, and gives you an answer to "what does she say?"
- WOUND — the thing they won't say out loud. You never have to reveal it. It just makes them dodge one question, which reads as human.
- TELL — one body habit and one speech habit. This is the part players imitate back at you — and every tell here works in your own normal voice.
- LEVERAGE — what would flip them. The price of their help, and the thing your players get to be clever about finding.
What's inside (13 pages, US Letter)
- 120 rolled results across six d20 tables — Want, Wound, Tell (body and speech), Leverage, and what they hand the party on the way out
- An attitude dial — hostile to invested, and what changes it
- The Name Ledger — four separate sound-banks plus bynames, so your whole world doesn't sound like one village
- Twelve ready-made NPCs, pre-rolled and hand-tuned, each with all four beats already filled in
- The sixty-second faction — draw two lines between any three NPCs and you have a political situation you didn't have to write
- A printable recurring-NPC tracker with the column most GM notes are missing: what your players believe about them
- A prompt for making more — paste it into ChatGPT, Claude, or Gemini and get results in this exact format, with the "playable, not literary" constraint built in
No accents required
Every tell in this book is playable by a GM using their own voice. "He never takes his gloves off" and "she says no first, then negotiates" give a player more to hold onto than a wobbly accent you'll drop by session three — and unlike an accent, you can't forget how you did it last time.
Who this is for
- GMs who freeze when players talk to someone unplanned
- Anyone whose NPCs all sound like the same person, because they do
- GMs running a town, a court, a guild, or anywhere the party talks more than they fight
- Prep-light and no-prep GMs who want one page open instead of a binder
Compatibility
Every system. There is not a single stat, DC, or rules term in this book — deliberately. It works identically in D&D 5e, Pathfinder 1e and 2e, Call of Cthulhu, Blades in the Dark, Savage Worlds, and whatever's in your homebrew folder. If your game has people in it, this works.
Use it at your table, in your streams, and in your recorded sessions. Please don't resell or repackage it.
